"It Runs Fine as Long as I'm Here" — What That Sentence Costs When You Sell
Plenty of owners say it with a little pride. The business runs fine as long as I'm here. It is true, and it is also the most expensive sentence in the building.
Owner dependency is the largest single value problem in an owner-led business. In the deals SweetSpot has worked, it commonly caps a business at one to two times earnings and costs the owner at least a full turn of EBITDA. Not because the business is bad. Because a buyer is not buying the business he sees on the tour. He is buying what is left after you leave, and if the judgment, the relationships, and the exceptions all leave with you, he is buying a job. A buyer pays what a job is worth.
It helps to think about what "depends on me" actually means to a buyer, because it is not the hours you work. It is the questions only you can answer. Which customer you never push on price and why. How you know a bid is going to go sideways before it does. Who to call when a crew walks off. The number in your head that tells you a job is bleeding before the paperwork says so. None of that is written down. It is you.
The good news is that heavy owner dependency is normal, and it is not by itself a reason not to sell. The useful question is not "is the business too dependent on me" — it almost always is — but "what can be moved off me." What can be documented. What can be handed to a manager with real authority, not just a title. What can be covered by a written transition with dates and named handoffs instead of a vague promise to stick around. A vague promise is worth very little to a buyer. A written plan he can hold you to is worth a great deal.
This is also why the fix takes time, and why it is worth starting before you have a reason to. Moving decisions off yourself is not a pre-sale cosmetic. It changes who makes the call at 6:40 in the morning, and people have to practice carrying that weight while you are still there to catch what they drop. Do it early and it raises the number. Do it in the last ninety days and it mostly just shows the buyer how much still runs through you.
